Ship at 80% confidence, or run one more validation round?
Every product team has this fight: one side wants to announce now, the other wants one more round of testing. This template settles it with a decision tree that needs no dollar figures, just reputational payoffs on a 0-100 scale and your honest read on competitor risk.
Work Intermediate Decision Tree Pro engine
After you install, this is the model to open.
Ship Now or Test More
- In your spreadsheet, click the Sortia icon in the strip of icons down the right-hand edge. No strip? Click the arrow at the bottom-right to open it. You can also use Extensions, then Sortia, then Open Sortia.
- Click Start from a template and put that name in the search box.
- Pick the card with that name and click Load this template. It arrives on a new tab with real numbers already in it.
This one runs on a Pro engine, and every free install includes five full-quality runs on your own numbers, shared across all five Pro engines rather than five for each. After that, Pro is $199/year.
The answer
Rolling back the tree prices both paths, and the margin is thinner than either side of the argument expects.
- Announce now
- 64 expected score out of 100
- Delay and verify
- 60 expected score at 50% scoop risk
- Verify with no competitor
- 80 what verification is worth unscooped
- Flip point
- 40% scoop risk where verifying wins
At the defaults, announcing now scores 64 against 60 for verifying first, a margin of just 4 points. Verification alone is clearly worth it, scoring 80 if no competitor exists, so the whole decision hinges on scoop risk: below a 40% chance of being beaten to the announcement, testing more is the smarter play. Put your team's real probabilities in and let the tree be the arbiter.
The model
Outcomes are scored on a 0-100 reputation scale: a claim that survives scrutiny is worth 100, a public debunking costs 80, and a competitor scoop halves your win.
| Confidence the claim is real | 80% |
| Score if the claim holds up | 100 points |
| Score if publicly debunked | -80 points |
| Score if a competitor announces first | 50 points |
| Chance of a scoop during the delay | 50% |
| Abandon the project | 0 points |
Once it is in your sheet
- The model arrives with real numbers in it and runs as it stands, so you can press the button first and understand it second.
- Change the numbers to yours. The sheet marks which cells are inputs and which hold formulas, and most labels carry a note explaining the row.
- Press the run button at the bottom of the panel. It is labeled for the tool you are in, and the result lands on its own tab, with a written reading of it beside the figures.
